The Feedback Loop | Taking Toyota to task

Fundamentally, IoT is a system of feedback loops. Sensors give real-time data and allow progressively more complex actions with that information. Without a feedback loop, a system optimizes against a snapshot of reality that’s already stale by the time the output lands. This applies equally to footsteps as it does to supersonic jets.

Toyota’s total quality apparatus relies on the presumption that defects are cheapest to fix at the moment they’re detected, getting exponentially more expensive the further downstream they travel. A case in point being the Ford Pinto’s fuel tank located behind the rear axle. A defect isn’t just a local cost, it propagates.

Consider this concept in more detail. Every time there is a disaster at sea there is a rush to blame the captain. Every time a business loses money there is a push to throw the CEO overboard. Hindsight is always 20/20. This is an element of human psychology which is baked in; a systemic scapegoat principle that easily bleeds into the nepotistic power dynamics of heavy engineering and large corporations.

Doing the unthinkable…

Toyota took the monumental step of empowering their workers to do the unthinkable; to” stop the line.” Think about this in context of lean manufacturing. The philosophical underpinning of that concept, the ability “to get it past management” within a strict, hierarchical, culture. The underlying logic that ties it together in a tightly coupled system. An assembly line is about as tightly coupled as industrial processes get.

There is another concept attached to this model: Genchi Genbutsu (“go and see”). The idea is that reality is not contained in a report. A defect rate on a dashboard is a lagging, low-resolution signal. This concept runs counter to how IoT is currently deployed in the field. The holy grail of many IoT implementations is a pretty looking “dashboard. ” Consider that “output” in terms of worker “input” in process improvement?

You can see the AI, with it’s Kaizen covered hand waving, waiting to jump into this argument. Toyota’s insight wasn’t about just “having feedback.” Every system has some. Make the feedback loop short enough, and give it enough authority, that it actually changes behavior before an error compounds. Then ground this within a continuous intention to incrementally improve processes.

After 80 years, Toyota’s model should connect results to reality? If Toyota’s methods of lean industrial production worked, there must be a correlation in used car sales, defect rates, long distance race wins, comparable product lifecycle, brand identity, consumer confidence and real world reliability statistics…

J.D. Power’s 2026 dependability study, which tracks three-year-old vehicles, gave Toyota five segment wins; Corolla, Camry, Tacoma, Sienna, 4Runner, more model-level awards than any other automaker. Their pitch matches reality, even today. These are well built cars that keep starting every morning for a decade, which is the actual job spec. You might say Honda is just as reliable, if not more so. Honda’s TQM model is almost the same template as Toyota.
